The situation

National Tyres and Autocare is a £170m+ automotive retailer with over 230 branches and four ecommerce sites. When I joined, the business was operating under Google manual penalties - the result of years of aggressive link acquisition. Directories, paid placements, the kind of thing that was, for a long time, standard practice in automotive. It worked, until it didn't.

Manual penalties aren't a ranking dip you can work around. Google flags the site directly, and until it's lifted, there's a ceiling on what any other SEO work can achieve. So before anything else could happen, this had to be dealt with.

What we did

The starting point was a comprehensive backlink audit, built from scratch. We identified over a million suspicious backlinks spread across tens of thousands of domains, and we didn't just flag them individually - we found them by pattern. Directory clusters, groups of TLDs that had clearly been bought together, anchor text that gave away exactly what the old strategy had been.

From that, we built the disavow file. And then came the part that takes patience more than technical skill: managing the reconsideration request process with Google directly through Search Console. That's not a form you fill in once. It's a back and forth, and you need to be straight with Google about what happened and what you've done to fix it.

We did the whole process twice. Two separate manual penalties, at different points, both lifted through the same rigorous approach.

There's no shortcut with a manual penalty, and no point doing anything else while one's in place.

Alongside the penalty work, there was a full programme running: local SEO across all 230+ branches, ecommerce SEO across the four separate sites, and management of PPC and affiliate activity on a £2.4m budget.

The results

When the first penalty lifted, organic traffic doubled overnight. That's not an exaggeration - it's what happens when Google removes a manual action that's been suppressing a site's visibility for years. The signal was there underneath the whole time, just switched off.

Over the full engagement, organic traffic was up 50%. And on the keyword that matters most to this business, "tyres", we got the site to position 1.

The takeaway

Penalties are recoverable, but only with rigour and honesty. You can't shortcut a reconsideration request with Google - if the audit's incomplete or the disavow file is half-hearted, it comes back, and you've wasted the goodwill you had.

And there's no point doing other SEO work while a penalty's live. Content, technical fixes, whatever else is on the roadmap - none of it matters until the penalty's lifted. Fix that first. Everything else can wait.
